Promotion Operations Checklist: Price, Stock, Fulfillment and Care

Prepare a promotion as a cross-functional change with price evidence, inventory limits, capacity checks and a recovery path.

A promotion changes more than price. It can alter demand, inventory exposure, fulfillment workload, customer questions, returns and financial reconciliation at the same time. Treat the event as a controlled operating change with an owner, evidence and rollback criteria.

Lock the offer definition

Record the products, variants, channels, customer eligibility, price or benefit, currency, start/end time and applicable time zone. Clarify stacking, coupons, bundles, minimum quantities and exclusions. Have the authorized commercial owner approve the offer before operators configure it.

Map source identifiers to every intended listing. Sample visible product pages and carts, but also verify the channel’s accepted promotion record where available. A spreadsheet upload success message is not proof that every offer is active.

Validate economics and stock

Estimate contribution using current fees, fulfillment, packaging, discount funding and expected return treatment. Label estimates and confirm whether tax and shipping are inside or outside the comparison. Use the channel contribution worksheet for a consistent model.

Set promotion inventory exposure deliberately. Review sellable stock, reservations, replenishment, channel buffers and bundle components. A bundle should not remain available after a required component is exhausted. Decide what happens at the limit: end the offer, hold a reserve, substitute only where policy permits, or continue with an honest lead time.

Prepare capacity and customer care

Estimate order-line volume and peak arrival pattern rather than only revenue. Check release queues, pick/pack stations, carrier cutoffs, packaging and exception staffing. Confirm who can pause the promotion if backlogs threaten the customer promise.

Give customer care the exact terms, known limitations, order lookup path and approved resolution choices. Prepare truthful status language for delayed confirmation, out-of-stock cancellation and promotion-not-applied cases. Do not promise a refund or delivery outcome before the responsible system and owner confirm it.

Rehearse and observe

Run a permitted test through price display, checkout, order import, allocation and fulfillment. Confirm cancellation and refund behavior. For a hypothetical weekend event across two channels, a team might open a timed monitoring room, review price exceptions every 30 minutes during launch, then shift to hourly order and capacity checks. The cadence is illustrative; scale it to risk.

Useful controls include active-price exceptions, oversells, order-import failures, aged unreleased orders, pick backlog, missing tracking and contact rate. Define alert owners and denominators before launch.

Recover without multiplying errors

If a price is wrong, stop or correct the supported promotion configuration, preserve evidence and identify affected orders before issuing broad adjustments. If inventory is stale, protect remaining stock and verify the authoritative balance before republishing. If an integration retries, confirm idempotency or duplicate-order behavior rather than blindly resubmitting.

After the event, reconcile promotion records to orders, discounts, fees, cancellations and returns. Separate demand outcome from operational reliability. Record improvements before copying the setup to the next event.

Review shared inventory controls and the marketplaces and DTC hub. 1Commerce can connect selected catalog, channel, order and fulfillment workflows; exact promotion capabilities and operating coverage depend on channel support, configuration and scope.
